There’s no reliable published benchmark for restoration, because job size, insurance payment and whether mitigation leads to a rebuild vary too much from shop to shop. Set separate ceilings for water, mold, fire and sewage work, count a job as booked when the work is authorized, and check the number again once the money has actually been collected.

Most of what moves cost per booked job in restoration happens after the phone rings: whether the call gets answered at 2 a.m., followed up and turned into a signed authorization. That’s why our automation add-ons, such as after-hours answering and automated follow-up, plug into any package of our restoration marketing, and why every package includes call tracking, source tagging and a monthly report with a cost-per-lead breakdown. For what a water damage lead costs and which leads are worth chasing, see the guide to water damage leads; this page picks up where it stops, at the booked job. The rest of the restoration marketing questions library goes question by question.

Why judge restoration marketing on cost per booked job instead of cost per lead?

Because a lead only costs you money, and a booked job is what makes it back. Two channels can charge the same per lead and produce very different work: one sends homeowners with water on the floor right now, the other sends people looking for insurance information, out-of-area callers and wrong-service calls. Cost per lead can’t tell those apart. Cost per booked job can.

It also catches problems that have nothing to do with the ads. If the phone goes to voicemail overnight or nobody calls a form back until morning, your cost per lead stays the same while your cost per booked job climbs. In our view that’s the most common reason a restoration channel looks expensive: the leads were fine and the booking wasn’t. Once you know the most you can pay for a signed job, the right cost per lead falls out of the math.

How do I work out the most I can pay for a booked restoration job?

Start with gross profit per job, not the invoice. BDC’s definition of gross profit margin is net revenue minus direct expenses, divided by net revenue. For a restoration job, the direct expenses are the costs that only exist because of that job: technician labor, equipment charges, consumables, disposal and any subcontractors.

Average invoice for that job type, from your last few months of closed jobs.

Minus direct job costs on those same jobs.

Equals gross profit per job.

Times the share of that gross profit you’re willing to spend to win the job. That’s your ceiling.

The share is a business decision, not a rule: a shop with idle crews might accept more, a shop that’s already full should accept less. Anything at or under the ceiling is a good cost per booked job for you. Anything over it loses money on the first job unless a rebuild or a repeat account makes it back.

BDC’s guide to customer lifetime value and cost of acquisition puts the cost side as sales costs plus marketing costs, divided by the new customers they brought in. Whatever you spend to get the phone to ring and the job signed belongs in the cost.

Should the ceiling count only mitigation, or mitigation plus the rebuild?

This is where restoration differs from most trades. A water job often starts as mitigation (extraction, drying, demolition) and can turn into a rebuild worth more than the mitigation itself. If you do both, a lead that books mitigation is also a chance at the rebuild.

Work out two ceilings:

Mitigation-only ceiling: based on mitigation gross profit alone. This is the safe number.

Blended ceiling: mitigation gross profit plus the average rebuild gross profit per mitigation job, which is the rebuild gross profit times how often your mitigation jobs actually turn into rebuilds.

Use the real rate from your own job records. If you hand off rebuilds, use the mitigation-only ceiling. Our judgement: plan your budget around the mitigation-only ceiling and treat rebuild profit as the margin of safety, because rebuild conversion swings with the homeowner, the insurer and the size of the loss.

Should water, mold, fire and sewage jobs have different targets?

Yes. Invoice, job costs and follow-on work differ for a burst supply line, a mold remediation, a kitchen fire and a sewage backup, so the ceilings differ too.

Work out a ceiling for each job type you advertise separately, keep your campaigns or call tracking split the same way, and compare each campaign with its own ceiling. A campaign that books small jobs cheaply can still lose money, and one that looks expensive can be your best if it books the large losses. If your tracking can’t split job types yet, tracking which marketing books jobs covers the setup.

What counts as spend, and what counts as a booked job?

Spend is everything you pay to win the job. For each channel, that includes:

Ad spend paid to Google, Local Services Ads or anyone else

Management fees for whoever runs the channel

Call tracking, answering service and follow-up software, split across the channels they serve

Leads you buy, at full price, including the ones that turned out to be junk

A booked job is a signed job. Our recommendation is to count a job as booked when the property owner has signed your work authorization and you’re on site or scheduled to be. An inspection that ends with “we’ll think about it” isn’t booked. Use the same two definitions for every channel.

How does my booking rate change my cost per booked job?

Directly. Cost per booked job is cost per lead divided by the share of leads you book, so a better booking rate lowers it without spending a dollar more on ads.

ServiceTitan’s report on call booking rates, built from data on more than 3,000 trade businesses using its software, found a typical shop booked 42% of calls in June 2022, across trades. The same report shows how much timing matters: for large businesses, booking rates ran from a 61% peak down to 21% after 6 p.m., and for small ones from 26% down to 9%. That data doesn’t single out restoration, but emergency water work arrives at all hours, so in our judgement the after-hours drop matters even more for a restoration company than for the trades in that report.

Before deciding a channel is too expensive, check what happened to its calls: answered or missed, called back in minutes or the next morning. What missed calls cost a restoration company goes deeper on that side.

How do I turn my ceiling into a cost per lead I can pay?

Multiply the ceiling by your booking rate. If your ceiling for a water job is a certain amount and you book one lead in five, the most you can pay per lead is one fifth of the ceiling. If you book one lead in three, you can pay a third of it.

Google’s page on Local Services Ads bidding describes a bid as the most you’d pay for a lead, offers a target cost per lead mode that’s around the average you’ll pay, and says it takes about 2 weeks to see accurate results as the model adjusts. Work back from your ceiling and booking rate before you set either one. What a restoration LSA lead costs covers the LSA side in detail.

Should I set a Target CPA in Google Ads to match my ceiling?

Only once Google Ads is counting the right thing. Google’s Target CPA help page describes the setting as the average amount you’d like to pay for a conversion. If your conversion is any call longer than a few seconds, a Target CPA set from your booked-job ceiling will be far too generous, because most calls don’t book.

The same page says a target that’s too low may cause you to forgo clicks that could result in conversions, and recommends evaluating over the last 30 days, including at least 30 conversions. If you send booked jobs back to Google Ads, its page on conversion values says to use different values for each conversion when you offer services at different price points; in our view, a fire job shouldn’t carry the same value as a small extraction. Many restoration campaigns won’t reach 30 booked jobs a month, so in our judgement it’s better to watch cost per booked job by hand against your ceiling until they do.

How do insurance payments and slow collections change the math?

Your ceiling is built on gross profit, and gross profit assumes you get paid. On insurance-paid restoration work, payment can arrive weeks after the job and not always in full. So run the number twice:

At booking: cost per booked job against the ceiling, using your estimate. This is the fast check that tells you whether to keep a channel running this month.

After collection: once most of a month’s jobs have paid, compare what the channel cost with the gross profit you actually collected on its jobs.

If one channel’s jobs keep paying slowly or short, its real ceiling is lower than the paper one. Report each channel by the month the leads came in, so a slow check doesn’t make a good month look bad. Claim details belong between the property owner, the adjuster and the policy; your job sheet only needs what was billed and collected.

Can I pay more for jobs from property managers and commercial accounts?

Sometimes, if the first job really leads to more. BDC’s lifetime value calculation multiplies the average value of a sale by how many repeat transactions a customer makes and how long they stay. It also gives a very general rule of thumb, depending on the benchmark you look at: lifetime value should be 2.5 to 3 times the cost of acquiring the customer. That’s a guideline for businesses in general, not a restoration benchmark.

For a restoration company, the customers who repeat are mostly property managers, facility managers and commercial owners, not homeowners. A homeowner with one flooded basement may never call you again. A property manager with dozens of units can send you work for years. In our judgement, it’s reasonable to accept a higher first-job cost for an account like that, but only on evidence from your own records that accounts like it do repeat. Winning recurring work from facility managers covers how those accounts are built.

When is a cost above my ceiling still worth paying?

In our judgement, a few cases, each a deliberate choice: crews and equipment that would otherwise sit idle, for a short stretch; a new town, with a limit on how long and how much set before you start; and a first job that brings a relationship, as above. The reverse matters just as much: during a storm or freeze, when crews are booked out, paying for more leads raises your cost per booked job for work you can’t take. Avoiding leads your crews can’t handle covers when to pull back.

Not sure which of these is costing you jobs?

A free visibility audit checks the Google profile, reviews, site and tracking, and shows what to fix first.

Get my free visibility auditBook a growth call

What's different about cost per booked job in restoration

Job size varies more than in most trades. One large loss can make a channel’s month look brilliant, and its absence can make it look broken. Our judgement: look at a rolling three months and at the mix of job sizes, not just the average.

Mitigation can lead to a rebuild. That’s real value, but it only counts at the rate your own records show.

The money arrives late. Insurance payments can come weeks after the work, so check every channel a second time against what was collected.

Storms distort everything. Mark storm periods in your records and compare storm months with storm months.

A worked example: one water mitigation ceiling, two answers

These numbers are made up to show the math, not a benchmark for your market. Say your water mitigation jobs average a $4,800 invoice and $2,700 in direct job costs, so gross profit is $2,100 per job. You decide you’re willing to spend 25% of gross profit to win one. Your mitigation-only ceiling is 25% of $2,100, or $525.

You also do rebuilds. Your records show about 1 in 4 mitigation jobs turns into a rebuild, and a rebuild averages $8,000 in gross profit. That adds $8,000 ÷ 4, or $2,000, of rebuild gross profit to the average mitigation job, for $4,100 in total. Your blended ceiling is 25% of $4,100, or $1,025.

Last month you spent $7,200 on water work, counting ad spend, Local Services Ads, call answering and management. It brought 60 leads, and you signed 12 jobs, a booking rate of 20%. Cost per booked job: $7,200 ÷ 12 = $600. That’s over the $525 mitigation-only ceiling and well under the $1,025 blended one, so whether it’s good depends on whether those rebuilds really happen.

Now say you fix after-hours answering and book 15 of the same 60 leads instead. Cost per booked job drops to $7,200 ÷ 15 = $480, under both ceilings, without a dollar more in ads. At the original 20% booking rate, the most you could pay per lead and stay under the mitigation-only ceiling is 20% of $525, or $105.

If you pay a marketing company, its fee belongs in that $7,200-style total. Our Essentials package is $3,500 a month, with ad spend paid directly to Google, so both count when you judge what any agency, including us, produces.

Frequently asked questions

Is there an industry-standard cost per booked job for restoration?

Not one we can point you to with a reliable source.
