Generating your own leads costs ad spend and time up front, but you set the price, keep the customer relationship and control how much work comes in. In our judgement, most owner-operators do best treating program work as a supplement and their own homeowner, referral and commercial demand as the base, then comparing both on cost per booked job after program pricing and admin time are counted.

This trade-off decides where a restoration company’s marketing budget goes. Our restoration marketing work builds the side you control: search, Maps, ads and the follow-up and tracking that show what each booked job costs, so you can see whether a program is earning its place on your schedule. The water damage leads guide covers buying leads versus generating them, and the restoration marketing questions library takes the rest one question at a time.

What's the real difference between program work and your own leads?

Who sets the terms. With program work, an insurer or a third-party administrator (TPA) decides how many assignments you get, what it expects on response time and paperwork, and often what it will pay for each line item. With your own leads, a homeowner, property manager or referral partner calls you because of something you built, and you set the price and the process.

One thing doesn’t change: the contract. The District of Columbia’s insurance regulator says that whether a homeowner uses a contractor the insurer suggested or one they found themselves, the contract for the work will always be between the homeowner and the contractor. So on every job you’re still answerable to the homeowner. Program work adds a second party who scores you.

What does program work do well for a restoration company?

It brings jobs you didn’t have to market for. Programs pitch exactly that: one large managed repair network’s page for contractors describes access to assignments from insurers and brokers, a portal for tracking project progress and tools for tracking performance. For a company with trucks and technicians sitting idle in a quiet week, that can fill the schedule.

Being known to the insurer can also smooth the money side of a job. The DC regulator notes that repairs often uncover hidden damage, and that when a contractor the insurer has worked with before asks for more funds, the insurer is likely to approve the change with minimal delay, while an unknown contractor may face a site visit and delays. In our judgement, that familiarity is a real benefit of program relationships, though each program and insurer handles supplements its own way.

What does program work cost that isn't on the invoice?

Mostly terms and time. Programs write their own rules, and some are significant. Florida’s Citizens Property Insurance, for example, says contractors in its Managed Repair Contractor Network are required to provide a five-year workmanship guaranty for repairs made under the program. Other programs set their own pricing, response times, audits and fees; we haven’t reviewed their agreements, so read each one with an attorney.

Then there’s office time: uploading to the program’s portal, matching your file to its requirements, and answering reviewers. In our judgement, owners often count the jobs a program sends and forget the hours each one takes in the office, which is why the worked example below puts a number on it.

What do your own leads do well?

They’re yours. You decide the price, the service area and the process, and the customer relationship, including the review, the referral to a neighbor and the repeat call, stays with your company. Homeowners keep that choice even when an insurer suggests someone else: Washington’s insurance regulator says an insurer may suggest a list of contractors or “preferred providers”, but policyholders have the right to select their own contractor.

That right only helps you if the homeowner already knows your name. In our view, that’s the strongest argument for building your own demand: a homeowner who found you on Google, heard about you from their plumber or saw your trucks on the street can ask for you by name, program or not. How restoration companies get insurance-related jobs covers those routes.

What do your own leads cost?

Money and time up front. Search ads charge for clicks, and Local Services Ads charge for each valid lead, with Google noting that lead prices may vary depending on your location, the job type, the type of lead and your bidding mode. Ads can generate calls within days of launch; SEO typically takes three to six months to show meaningful organic growth, so the cheapest long-run source is also the slowest to start.

You also pay in follow-up. A homeowner lead that rings out at night goes to the next company, while a program assignment usually arrives already assigned. Choosing between Google Ads and LSAs covers which paid channel to start with.

How does cash flow compare between program jobs and your own?

Insurance-paid work can be slow to collect whichever way it reached you. California’s Residential Property Claims Guide tells homeowners the first insurance check is often an advance, not a final payment, and that when a home is mortgaged, the repair check is generally made out to the owner and the lender, who usually holds the money in escrow and releases it as work is completed.

Program agreements add their own payment timing on top, and private-pay jobs from your own leads may close faster. In our judgement, the only honest comparison is days from first call to collected payment, tracked by source, because a source that books lots of jobs but collects slowly can strain payroll during a busy month.

Who owns the customer after a program job?

Check your agreement. Some programs set rules about how you communicate with or market to the policyholders they send, and we can’t tell you what any one agreement says. Where you’re allowed to, asking a satisfied customer for an honest review after the job is the simplest way to turn a program job into future demand of your own.

With your own leads, the question doesn’t come up. In our view, that’s an underrated difference: every homeowner job you win yourself can produce a review, a referral and a repeat customer, while a program job may produce only the job.

How risky is depending on one program?

In our judgement, it’s the biggest risk in program work. Volume is set by the program’s needs, not yours, and an agreement can change or end. A company that has let its own marketing lapse can find itself starting cold, with no reviews coming in, no ads history and no referral partners, exactly when it needs calls.

Keeping your own channels running at a smaller budget is cheaper than restarting them. Keeping work coming in between storms covers the steady sources worth maintaining whatever a program is sending.

When is program work worth it?

In our judgement, it tends to make sense when most of these are true:

You have crews and equipment that sit idle more often than you’d like.

Your office can handle a program’s portal, documentation and reviews without slowing down your own jobs.

Your job files are consistent enough to pass someone else’s audit.

You’ve read the agreement and can live with its pricing and warranty terms.

You’ll keep your own marketing running alongside it.

If you decide to apply, getting into TPA and preferred vendor programs covers what to have ready first.

When should I put the money into my own leads instead?

In our judgement, own demand is the better first investment when:

You’re a smaller shop that wins on reputation and wants to protect its pricing.

Your best jobs are fire, mold or commercial work a program doesn’t send you.

You can answer the phone at every hour you advertise.

You want the reviews, referrals and repeat customers that each job can produce.

Many owners do both. The useful question isn’t program or no program; it’s which source should get your next dollar and your next hour of office time.

How do I compare program work and my own leads fairly?

On cost per booked job, with everything counted. For your own leads, that’s ad spend and marketing fees divided by the jobs they booked. For program work, it’s the office hours each job takes, plus any fees, plus the difference between the program’s pricing and what you’d charge for the same job yourself. Then look at job value and days to payment alongside the count.

Give each program and each channel its own tag, and judge over a few months, because insurance-paid jobs take a while to close. Tracking which marketing brings booked jobs shows how to set that up.

Not sure which of these is costing you jobs?

A free visibility audit checks the Google profile, reviews, site and tracking, and shows what to fix first.

Get my free visibility auditBook a growth call

What's different about this choice in restoration

Insurers sit in the middle of so much of the work. In most trades, the homeowner is the only buyer. In restoration, an insurer or its administrator is often paying, which is why programs exist at all and why they carry so much weight.

The homeowner still chooses. Regulators in Washington and DC tell homeowners they can pick their own contractor. That keeps your own marketing valuable even in markets full of program work.

Emergencies reward the company already known. Whether the call comes from a program or a homeowner, the company that answers first and documents best tends to keep getting the next one.

A worked example: comparing a program job with one of your own

These numbers are made up to show the math, not a benchmark. Say you spend $3,000 a month on ads and book 6 water jobs from it: $500 per booked job. The same month, a program sends 8 jobs. There’s no ad spend, but each takes 4 extra office hours for portal uploads and reviews: 32 hours. At a made-up $30 an hour for office staff, that’s $960, or $120 per program job.

Now say the program’s pricing leaves you a made-up $600 less per job than you’d charge a homeowner directly. Each program job effectively costs you $120 plus $600, or $720, against $500 for your own. In this example, your own leads win per job, but the program still adds 8 jobs your ads didn’t bring, which may be worth it if those crews would otherwise sit idle. Your real numbers decide it.

Every one of our packages includes call tracking with source tagging and a monthly report with a cost-per-lead breakdown, so the own-lead side of that comparison comes from real data. Our Essentials package is $3,500 a month and includes Google Ads management for up to $2,500 a month in ad spend, which is paid to Google separately.

Frequently asked questions

Do TPA programs charge restoration companies fees?

Some programs may; terms vary by program and we haven’t reviewed their agreements. Program customers who are happy with the job can leave honest reviews like anyone else, if the program’s rules allow you to ask, and a slow or messy program job can hurt your reputation the same way any job can.

Is program work better for mitigation or rebuild?

It depends on the program; Citizens’ Florida network, for example, covers permanent repairs for covered non-weather water damage. Check what each program actually assigns before assuming it fits your services.

How long before my own leads replace program volume?

Ads can bring calls within days of launch, while SEO typically takes three to six months to show meaningful organic growth. Nobody can honestly promise a date, so build your own demand before you need it.

Should a new restoration company start with program work?

In our judgement, only if it can meet the program’s documentation and response requirements without cutting corners on its own customers. A new company also needs reviews and referrals, which its own jobs build faster.

Key takeaways

Program work brings jobs you didn’t market for, but the insurer or TPA sets the volume and terms.

Your own leads cost ad spend and time up front, and you keep the price and the customer.

Programs set real obligations;
