A repair call is usually urgent, so the company that answers fast and can come today tends to win it. A replacement is a bigger, slower decision where the homeowner compares companies, asks about financing and wants proof you’ll do the install right, so it needs its own ads, its own landing page, longer follow-up and its own tracking. Running both through the same campaign and page tends to short-change the replacement buyer and hides which marketing brings in the jobs worth the most.

That last point is where most of the money hides: a booked replacement and a booked repair can be worth very different amounts, so we judge each on what its booked jobs cost and what they earned. Splitting the two is part of how we set up Google Ads and Local Services Ads for HVAC companies. The HVAC marketing guide covers how every channel fits together, and the rest of the HVAC marketing questions library goes question by question.

How is a replacement buyer different from a repair caller?

In our judgement, they’re close to different customers, even when it’s the same house. The repair caller has a system that stopped working. They want someone who can come today, they rarely shop around for long, and the first company that answers and gives a clear arrival window usually gets the job.

The replacement buyer is spending far more and knows it. They often get more than one estimate, want to understand the options, ask about financing, read reviews about installs rather than quick fixes, and may need to talk it over at home before signing. The decision can take days or weeks instead of hours.

Those differences change almost every piece of the marketing: which searches you pay for, what the page says, how long you follow up, and what you count as a win. One campaign and one homepage built around “fast, friendly repair” serves the first customer well and the second one poorly.

Should replacement and repair ads be separate campaigns?

In most cases, yes. In Google Ads, your budget is a spending limit for an individual campaign (Choose your bid and budget). If repairs and replacements share one campaign, a hot week of repair searches can spend the day’s budget before anyone searching for a new system sees your ad. Separate campaigns let you decide how much goes to each.

Separate campaigns also keep the searches apart. Repair keywords look like “AC not cooling” or “furnace repair near me”; replacement keywords look like “new AC unit installed” or “heat pump replacement.” Check the search terms report regularly: it lists the actual searches that triggered your ads, which can differ from your keyword list depending on match types (About the search terms report). A replacement campaign that’s mostly showing for repair searches, or the other way round, is spending money on the wrong customer.

Local Services Ads work differently, because they target by service category and area instead of keywords. If you’re weighing them for installs, whether LSAs are worth it covers how job types and lead charges work.

What should a replacement landing page have that a repair page doesn't?

A replacement page has to answer the questions a buyer brings to a big purchase. Google looks at this too: the quality of your ad and landing page is one of the factors in Ad Rank, including how useful and relevant the page is and whether it matches what people expect after clicking the ad (About Ad Rank). An ad for system replacement that lands on a homepage headlined “Same-day AC repair” misses on both counts.

What we’d put on a replacement page:

Options. The system types you install and how you help a homeowner choose, so the estimate visit doesn’t start from zero.

What’s included. Removal of the old unit, permits, the warranty you stand behind and how long an install takes.

Financing. Whether you offer it and how to apply, worded within the advertising rules covered below.

Proof. Reviews that mention installs, real photos of your crews’ finished work, and your license details.

Two ways in. A tap-to-call number and a short estimate request form, because some buyers want to talk and some want to send a form at 10 p.m.

A repair page needs much less: the problem, your availability, your service area and a phone number at the top. If your current site can’t support a page like the replacement one, fixing your website before paying for ads covers what to do first.

How should I advertise financing on a new system?

Carefully, because credit advertising has federal rules. Under Regulation Z, an ad may only state credit terms that are actually available. If an ad states certain “triggering terms” (the amount or percentage of a down payment, the number of payments or the repayment period, the amount of any payment, or the amount of any finance charge), it must also state the down payment, the terms of repayment, and the annual percentage rate, using that term, plus the fact that the rate may increase if it can (Regulation Z § 1026.24, Consumer Financial Protection Bureau).

In practice that means “Financing available” is simple to run, while “Only $X a month” brings a set of disclosures with it. The CFPB’s official interpretation also notes that statements such as “no downpayment” don’t trigger the extra disclosures. That section covers installment-style financing; if your financing is a revolving (open-end) credit plan, a separate advertising section applies, and there even a negative statement such as “no interest” triggers extra disclosures (Regulation Z, open-end credit advertising). This isn’t legal advice: in our experience the financing company you work with usually has approved ad wording, and using it is safer than writing your own.

Social ads add one more check. Meta has a special ad category for financial products and services, which limits targeting; whether Facebook ads work for HVAC covers what that means for a financing ad.

How should repair marketing be set up?

Around speed. Repair marketing works when the ad shows at the moment of need and someone picks up. A few settings help:

Call assets. They add your phone number to search ads so people can tap to call, and you can set the number to show only when your business can accept calls (About call assets).

Ad schedule. Campaigns run all day by default, and you can choose the hours and days ads show or adjust bids by time (About Ad Scheduling). If nobody answers at 2 a.m., in our judgement there’s little point paying for repair clicks at 2 a.m.

Repair-only landing pages with the phone number at the top and your service area spelled out.

The rest is the phone. A repair caller who reaches voicemail calls the next company, and no ad setting fixes that. How fast to respond to new leads covers the standard to aim for.

Which channels tend to bring in replacement jobs?

In our view, replacements come from more places than repairs do, because the decision is longer:

Search ads on replacement terms, sent to the replacement page.

Your own repair customers, especially those with older systems your techs have flagged.

Remarketing to people who visited the replacement or financing page and didn’t call, since they’re usually still deciding.

Reviews and referrals, because a buyer spending this much leans on what neighbors say.

The map pack and organic results for replacement searches, which take months to build but don’t charge per click.

Repairs lean harder on the fast channels: Local Services Ads, repair search ads, the map pack and an answered phone. Splitting the budget by job type, not just by channel, is how you see which of these is doing the work.

Should I follow up on replacement estimates differently?

Yes. A repair is usually booked or lost on the first call. A replacement estimate is often the start of the conversation: the homeowner has your number and probably someone else’s, and the company that follows up clearly tends to stay in the running.

A simple replacement follow-up plan: send the options in writing the same day, call back within a couple of days to answer questions, remind them of financing if they asked about it, and check in again before the estimate expires. Log every estimate in ServiceTitan, Housecall Pro or Jobber with its status, so nobody is relying on memory. Follow-up is also where we’ve seen a measurable result: one HVAC client got 47% more booked estimates from speed to lead, automated reminders and better follow-up. That’s one client’s past result, not a forecast for yours.

How do I turn repair customers into replacement jobs?

Your best replacement leads are often already in your customer list. In our judgement, the most reliable path is honest record-keeping: techs note system age, condition and repeat problems on every repair call, and the office follows up with those customers before the next season, not in the middle of a breakdown.

What that looks like:

A field in your software for “replacement candidate” so the list exists.

A short, plain follow-up after the repair: what the tech saw, what it could mean, and an offer to talk options with no pressure.

A maintenance plan offer, which keeps you in the house when the decision comes.

Remarketing to that list, so your name is in front of them while they think it over.

Keep it honest. A homeowner who feels sold to on a repair call remembers it when they leave a review.

How do I track replacements separately from repairs?

Count them as different results with different values. Google Ads lets you assign values to conversions, and says that if you offer different services at different price points, you should use different values for each conversion. With values in place, the Conversion value/cost column shows which keywords and campaigns bring a high or low return (About conversion values).

The catch is that replacements are signed later, often days after the click, at the kitchen table or over the phone. Offline conversion imports cover that gap: Google Ads gives each ad click a unique ID (the GCLID), you save it with the lead, and when the person converts offline, for example by signing a contract, you send it back to Google Ads with the details. For new setups, Google recommends starting with enhanced conversions for leads, an upgraded version that also uses data such as email addresses (About offline conversion imports).

At a minimum, tag every lead as repair or replacement in your field software and record the job value when it closes. Tracking whether your marketing is paying off covers the rest of the setup.

What's different about replacements for HVAC companies

Peak season turns repairs into replacements. The first heat wave or cold snap is when old systems fail for good, so a call that comes in as a repair can end as a replacement estimate. In our judgement, it’s worth training whoever answers the phone to flag those calls, so they get the replacement follow-up and not just a repair invoice.

The shoulder months suit planned replacements. When the schedule has room, a homeowner who has been putting off a new system can get a quicker install date. That’s a message for past customers and remarketing lists in spring and fall.

The install crew and the repair techs are different capacity. Don’t push replacement ads in a week your install crews are already booked out. Pausing or trimming the replacement campaign for a week is cheaper than leads that wait too long and go elsewhere.

Not sure which of these is costing you jobs?

A free visibility audit checks the Google profile, reviews, site and tracking, and shows what to fix first.

Get my free visibility auditBook a growth call

A worked example: one cost-per-lead target, two very different jobs

These numbers are made up to show the math, not a benchmark for your market. Say an average repair leaves you $200 after parts and labor, and an average system replacement leaves you $3,000.

Repair ads cost you $150 per booked repair. That leaves $50 per job, which is thin.

Replacement ads cost you $600 per booked replacement. That leaves $2,400 per job.

Judged together on cost per lead, the replacement campaign looks like the expensive one and is the first to get cut. Judged on what each booked job earned, it’s the better campaign by a wide margin, and the repair ads need work. That’s the whole case for splitting them: one blended number hides it.

On our side, Essentials ($3,500 a month) includes Google Ads management up to $2,500 a month in ad spend and one landing page. Growth ($4,500 a month) adds Local Services Ads management, Meta remarketing and ad creative, with Google Ads up to $5,000 a month in spend. Ad spend is paid to Google and Meta separately. A free visibility audit is the simplest way to see how your repair and replacement marketing compare today.

Frequently asked questions

Should replacement ads run at night?

They can, because a replacement buyer may send an estimate request after dinner. Saving it with the lead lets you tell Google Ads later which clicks turned into signed replacement jobs.

Can Google Ads bid for job value instead of lead count?

Yes, once your conversions carry values. The Maximize conversion value strategy aims to get the most total value within your daily budget, and Target ROAS aims for a set return on ad spend.

Do calls from my ads cost more than clicks?

No. Google says taps on a call asset on mobile, and the “Call us” button on desktop, cost the same as a headline click. Turning on call reporting lets you count those calls as conversions.

Can I say "0% financing" in an HVAC ad?

Rates in credit ads have to be stated as an annual percentage rate, and an ad may only state terms that are actually available. This isn’t legal advice: use the wording your financing partner approves, and check whether Meta treats the ad as a financial products and services ad.

Should replacement leads go to a different person than repair calls?

In our judgement, if you have a comfort advisor or install estimator, yes. Repair calls need a dispatcher who can book a time fast; replacement leads need someone who can explain options and follow up for days.

Key takeaways

Repairs are won on speed;
