Lower it when cost per booked job stays above your limit over a fair test window even after you’ve checked tracking and follow-up, or when crews are booked out; pause only when nobody can take the calls or something is broken, like tracking or the website. In Google Ads, budget changes take effect right away without triggering a new learning period, and pausing keeps a campaign’s settings and history, so either move can be reversed.

Google Ads management is part of our local ads work in all of our HVAC marketing packages, and every package includes monthly reports with a cost-per-lead breakdown, so a budget change can rest on numbers rather than on how the week felt. For how ad spend fits the rest of your budget, see what an HVAC company should spend on marketing, and the rest of the HVAC marketing questions library goes question by question.

What numbers should decide whether I change my HVAC ad spend?

Three, and you should know all of them before you open Google Ads:

Cost per booked job, by service. Ad spend divided by the jobs it booked. Set the most you’ll pay for a booked repair, a booked replacement estimate and a booked tune-up ahead of time, from what each job is worth to you.

Room on the schedule. How many days out your next open slot is. More calls only help if someone can run them.

Lead quality. How many calls are for work you do, in towns you serve. A cheap call about a commercial chiller you don’t service isn’t cheap.

Google’s own signals, such as a “Limited by budget” status or a recommended budget, come after these. They tell you whether more money could buy more clicks, not whether those clicks would turn into profitable jobs. If you can’t yet see cost per booked job, fix that first: tracking whether your marketing is paying off covers the setup.

When should I raise my HVAC ad budget?

When all three of these are true at once:

The campaign is booking jobs below your maximum cost per booked job, over a long enough window to trust (more on that below).

The schedule has room, or you can add capacity before the extra calls arrive.

Google shows the campaign is held back by budget, for example with a “Limited by budget” status or a recommended budget.

Before adding money to a capped campaign, Google suggests one thing to try: slightly lowering bids in campaigns marked “limited by budget” could reduce what you pay per click and let the same budget go further, though lowering them too far can cost you clicks, so check back a few days later. Google also says it shows recommended budgets for campaigns that repeatedly hit their average daily budget but could earn more clicks (Tips for optimizing your average daily budget).

A forecast heat wave or cold snap is also a reason to raise, ahead of the rush rather than after the phones are already ringing. Scaling up ads for peak season covers that ramp step by step.

How much should I raise it at a time, and what happens to my bill?

Google applies budget changes right away. When you change your average daily budget, Google starts serving ads with the new budget in mind, and for the rest of the month you won’t pay more than what you’ve already spent plus the new daily budget times the calendar days left. On the day of the change, the daily cap for most campaigns is two times the highest budget you set that day (How budget changes take effect).

Budget changes also don’t restart Google’s learning. Google says changes to budgets take effect in the next auction and never trigger the “Learning” status (About Smart Bidding learning). Target changes are different: Google advises avoiding several target changes within one conversion cycle unless there’s a clear business need.

In our judgement, raise in steps you can read: one change, at least a week of calls, check cost per booked job, then decide the next step. Doubling overnight tells you less, because you can’t separate more money from a change in the weather.

When should I lower my HVAC ad spend?

Lower it when one of these holds:

Cost per booked job has stayed above your limit over a fair test window, after you’ve ruled out a tracking problem.

The schedule is booked out far enough that new customers would wait longer than they’re willing to.

It’s a shoulder month and the service you’re advertising isn’t booking at a cost that pays.

Check three things before you cut, because each one can make the ads look worse than they are. Are calls being counted, or did a tracking number or form break? Is the office booking the calls it gets, or are they going to voicemail? Are the search terms that trigger your ads the jobs you want? If the problem turns out to be follow-up or the website, a smaller budget only shrinks it. Telling whether ads, website or follow-up is the problem walks through that check.

How long is a fair window? Google says to evaluate bidding performance over two conversion cycles or two weeks, whichever is longer. For replacements, where an estimate can take days to turn into a sale, that window is longer than for repair calls.

When should I pause HVAC ads instead of lowering the budget?

Pause when spending anything at all would be wasted:

Nobody can take the calls. The office is closed for a holiday, the only dispatcher is out, or every tech is committed for days. Calls that ring out cost the same as calls that book, and how fast you respond to new leads decides most of what an ad call is worth.

Something is broken. The website is down, the tracking number forwards to a dead line, or a form stopped sending.

You can’t deliver the service. Your installer left, or a part is backordered for weeks, so pause that service’s campaign and leave the others running.

Pausing is temporary: Google says it stops your ads from showing and prevents further charges, and you can resume any time with all settings and history kept. Removing a campaign is permanent; you can still see its past data, but you can’t resume it or edit its settings (Enable, pause, or remove a campaign). If you might want a campaign back next season, pause it.

What happens when I turn a paused HVAC campaign back on?

Two things to watch. First, enabling a campaign only switches on the campaign level. If you also paused ad groups or keywords inside it, Google says you have to resume each of them before ads start showing. If the campaign is enabled and still not delivering, Google points you to the budget, the bid strategy’s limits and ad disapprovals in the status column.

Second, you may see a “Learning” status. Google lists a bid strategy that was recently created or reactivated as one cause, and says the status never lasts more than 7 days and your ads keep running during it (About Smart Bidding learning). In our judgement, the practical effect is to restart a paused campaign a few days before you need the calls, not on the morning of the first hot day.

Should I pause my ads at night and on weekends?

Usually not by pausing. The tool for that is an ad schedule, which lets you choose the days and hours ads show, or raise and lower bids for certain times. By default, campaigns are set to show ads all day (About Ad Scheduling).

Know one rule before you schedule ads off on certain days to save money: Google says campaigns using ad schedules pace toward a monthly spend of 30.4 times the average daily budget, no matter how many days they’re active. Switching off weekends concentrates the same monthly spend into fewer days instead of cutting it. If the goal is to spend less, lower the budget as well.

Whether to run ads at night at all depends on who answers. No-heat and no-cool calls come in after hours, so if you have an answering service or an on-call tech, those can be some of your most valuable calls. If nobody picks up, schedule the ads around the hours someone does.

Should I lower bids or the budget when my costs climb?

They do different things. The budget caps how much you spend; bids and targets decide how much you’re willing to pay for each click or conversion. If you use Target CPA bidding, you set the average cost per conversion you want. Google warns that setting it too low can mean missing clicks that would have turned into conversions, so you end up with fewer of them (About Target CPA bidding).

In our judgement: if every booked job is costing too much, look at the target or bids and the keywords first, because a smaller budget at the same cost per job just buys fewer of the same expensive jobs. If cost per booked job is fine but you have more calls than you can run, lower the budget.

Can Google Ads raise or lower my budget automatically?

Yes, within rules you write. Google’s automated rules can email you when a campaign has spent more than a set amount by a set time of day, raise the budget on your busiest days of the week and drop it back afterward, pause a campaign once it has spent a set amount for the month, or add budget to campaigns that are converting under a cost you choose (Common ways to use automated rules).

Google’s Performance Planner goes a step further: it may propose a budget of $0 for some campaigns, and Google says that’s because the planner found they aren’t contributing to the most efficient spend and it may advise pausing them (About Performance Planner). Treat that as a prompt to check the campaign’s cost per booked job, not as the decision. The planner optimizes toward the conversions you count in Google Ads, which may not be the same thing as booked jobs.

How should my HVAC ad spend change with the seasons?

Expect it to move. In our judgement, the pattern that fits most HVAC shops is to ramp up ahead of each peak, trim back as cost per booked job rises in the shoulder months, and shift spend toward services that still book then, such as maintenance plans or replacement estimates, rather than switching everything off. The budget math on how much to spend on Google Ads works month by month, so rerun it with each season’s booking rate. For quiet months specifically, see keeping calls coming in during slow months.

Not sure which of these is costing you jobs?

A free visibility audit checks the Google profile, reviews, site and tracking, and shows what to fix first.

Get my free visibility auditBook a growth call

What's different about ad spend decisions for HVAC companies

Weather moves faster than your data. A two-week test window is long when a heat wave lands on day three. Decide in advance what you’ll do when one is forecast, such as a set budget increase for the repair campaign, so you’re not making the call in the middle of a rush.

Repair and replacement need different clocks. A repair call often books the same day, so its cost per booked job is readable within a couple of weeks. A replacement may take an estimate, a second visit and financing before it’s sold, so judge that campaign over a longer stretch and don’t cut it on a short sample.

Capacity is a budget input. When every tech is booked days out, the cheapest way to lower cost per booked job is often to stop buying calls you can’t run, then raise spend again as the schedule opens.

A worked example: one raise and one hold in the same month

These numbers are made up to show the math, not a benchmark for your market. Say you’ve set your limit at $250 per booked repair job. Halfway through a hot month, the repair campaign has spent $1,800 and booked 10 jobs: $180 per booked job, under the limit. The schedule has open slots, and Google shows the campaign as limited by budget. That’s a raise.

Here’s what the raise does to the bill. The campaign’s average daily budget is $60, and it has spent $1,200 by the morning you change it, with 11 days left in the month counting that day. You raise the daily budget to $90. Using Google’s rule, the most you can pay that month is $1,200 plus $90 times 11, or $2,190, and on any single day from then on it can spend up to twice the new daily budget.

The replacement campaign is a different story. Say your limit there is $900 per sold replacement, and it has spent $1,500 for one sale so far, well over the limit. That looks like a cut, but three estimates are still waiting on financing. If even one of them closes, it’s $750 per sale. The right call is to hold the budget, check the search terms and wait out the longer window before deciding. Running that kind of check on your own numbers is what a free visibility audit is for.

Frequently asked questions

Is it better to pause or remove an HVAC campaign I don't need right now?

Pause it.
