Hire help when you’re spending real money on ads, can’t tell which leads become signed contracts, or your time is worth more in consultations and on job sites. Either way, keep ownership of your accounts and judge the work by what each signed contract cost.

Limitless Local has been on the builder’s side of this decision. The agency was an equity partner in a pool construction company, where it streamlined back-office operations, built the lead-generation engine and ran sales and marketing. That business did $2M+ revenue in year one. We’d rather you make this call with the math in front of you. Our prices are public on the packages page, ad spend is paid to Google and Meta directly, and the pool builder marketing page shows what we run for pool companies. For the channel-by-channel questions, see the rest of the pool builder marketing questions library.

What can a pool builder do on their own?

More than most agencies will tell you. Google’s own advice is that if you run a small local business, you can probably do much of the SEO work yourself, starting with its SEO starter guide. It also says that being familiar with the basics helps even if you hire later, because you’ll recognize when someone wants to use a technique Google discourages. Source: Do you need an SEO?.

For a pool builder, the do-it-yourself list that pays off most is:

A complete, accurate Google Business Profile with your services listed. The field-by-field setup is in optimizing your Google Business Profile.

A habit of asking every customer for a review at the end of a build.

Real photos at every stage of every build, uploaded as you go.

A website with your best projects and a clear way to request a consultation.

A simple log of every lead, where it came from and whether it signed.

None of that needs an agency. It needs a few hours a week, every week, which is the part most owners run out of in May.

When does hiring a marketing agency make sense for a pool company?

Google says a great time to hire help with SEO is when you’re redesigning or launching a website, so it’s built to be search-friendly from the start, and that good help can also improve an existing site. Source: Do you need an SEO?.

Beyond that, in our judgement, hiring tends to make sense for a pool builder when one or more of these is true:

You’re spending real money on ads and nobody is checking search terms, budgets and landing pages every week.

You can’t connect leads to contracts. If you don’t know which channel produced last season’s signed pools, you’re guessing where to spend.

The calendar has room you can’t fill, and the marketing you’re doing isn’t filling it.

Your time is the constraint. Every hour on marketing is an hour not spent on design consultations, proposals and job sites.

If none of those is true, the honest answer may be that you don’t need an agency yet.

What does a pool marketing agency cost?

Agency pricing varies too much for one honest market average, so here’s ours, with the same caveat any good agency should give: management fees and ad spend are separate.

Essentials, $3,500 a month: one location, Google Business Profile management, listing cleanup, content, link building, review response and basic review generation, Google Ads management up to $2,500 a month in ad spend, call and form tracking, a real-time dashboard and a monthly report.

Growth, $4,500 a month: everything in Essentials plus SEO for up to 2 locations, Google Ads up to $5,000 a month in spend, Local Services Ads management, Meta remarketing, more frequent posting, advanced attribution and monthly strategy calls.

Scale: custom pricing for multi-location and multi-market work.

Ad spend isn’t included in any package; you pay Google and Meta directly. How much a pool builder should spend in total, fees plus ads, is covered in how much pool builders spend on marketing.

What does doing it yourself really cost?

Doing it yourself isn’t free; you pay in hours and in mistakes. The hours are easy to underestimate: writing and checking ads, replying to reviews, uploading photos, updating the website, and checking every week whether any of it produced a consultation. The mistakes are harder to see, because they look like a quiet phone: ads showing in towns you don’t build in, budget spent on searches for pool supplies or pool service, a form that silently stopped sending emails.

Google’s warning about tools applies here too: third-party SEO tools don’t have access to Google’s internal ranking data, can’t guarantee performance, and their predictions may not happen. A tool subscription doesn’t replace knowing what to do with it. Source: Google Search’s guidance on using third-party SEO tools, services, and advice.

In our judgement, the do-it-yourself route works best for owners who enjoy it, keep at it through the busy season, and track results honestly. If that isn’t you, that’s information, not a failing.

What should I ask a pool marketing agency before hiring them?

Google publishes a list of questions to ask anyone you hire for SEO, and most of them apply to any marketing agency:

Can you show me examples of your previous work and share success stories?

Do you follow Google Search Essentials?

What results do you expect, and in what timeframe? How do you measure success?

What’s your experience in my industry, and in my city?

Google also says a good SEO should be willing to explain all the changes they make to your site, suggests checking references with past clients, and, if they offer an audit, giving them only read access to Search Console at that stage. Source: Do you need an SEO?.

Add pool-specific questions of your own: how they’ll measure consultations and signed contracts rather than leads, how they handle a sales cycle that runs for months, and what they’ll do differently in winter. An agency that only talks about clicks and impressions is measuring the wrong end of your sale.

Who should own my Google Ads account, Google profile and website?

You. Every account that holds your history should be in your name, with the agency added as a user or manager:

Google Ads. Google says a client account still owns its data even when a manager account has ownership, and the client account can remove that access by unlinking. Ask for admin access to your own account; admin users can give and remove access and unlink manager accounts. Sources: About ownership of client accounts and About access levels in your Google Ads account.

Google Business Profile. A profile can have one primary owner, who has full control, and managers who can do most daily work but can’t add or remove users. Keep primary ownership yourself. Source: Manage your Business Profile owners & managers.

Website and domain. In our judgement, the domain registration and the hosting login should be in your company’s name, whoever built the site.

If an agency won’t work that way, that tells you something about what happens when you want to leave.

What are the red flags when hiring a pool marketing agency?

Google lists several warning signs for SEO firms, and they hold for marketing agencies generally:

Ranking promises. Google says no one can guarantee a #1 ranking on Google. Be wary of anyone claiming a special relationship with Google or a “priority submit”.

Secrecy. Be careful with a company that won’t clearly explain what it intends to do. Google says you’re responsible for the actions of any company you hire.

Cold emails promising to fix your search listings. Google says to be wary of firms that email you out of the blue.

Link schemes. Google says you should never have to link to an SEO, and that schemes like submitting your site to thousands of search engines are typically useless.

Source: Do you need an SEO?. For a pool builder, add one more: a report full of impressions and clicks with no mention of consultations or signed contracts.

How do I market again after getting burned by an agency?

Start by getting back what’s yours: admin access to your Google Ads account, primary ownership of your Business Profile, and the logins for your website and domain. Then look at what the last agency left behind, using your own lead log rather than their reports, so you know which channels actually produced contracts.

From there, in our judgement, a small operation is better off rebuilding the free foundation first (profile, reviews, photos, one strong consultation page) and adding paid channels one at a time, with tracking in place before the money goes out. If you hire again, ask how the contract ends. Ours is month-to-month: we ask for three months and put it in the contract, but if you want to leave, we won’t make you stay.

Can I do part of it myself and hire out the rest?

Yes, and for many pool builders that’s the best split. In our judgement, the work that depends on you is best kept in-house: you have the project photos, you know which customers to ask for reviews, and you’re the one who can describe your build process. The work that rewards daily attention and technical setup, such as Google Ads management, call tracking and connecting leads to contracts, is where outside help usually earns its fee.

Whatever the split, decide who owns each task. A review request that both you and the agency assumed the other would send never goes out. If Google Ads is the piece you’re weighing, whether Google Ads are worth it for pool builders covers the numbers.

What should a marketing agency report to a pool builder?

Consultations booked, proposals sent and contracts signed, by source, with the cost of each. Clicks and impressions are fine as background, but a pool builder’s report should end in signed contracts. Because the contract often comes months after the first click, the agency should be tracking the whole path, not just the form fill. Google Ads supports this through offline conversion imports: you send back a conversion, such as a signed contract, for a lead that started with an ad click. Source: About offline conversion imports.

Our own packages include monthly performance reports with a cost-per-lead breakdown, call tracking with recording and transcription, form tracking, source tagging and a real-time dashboard. What to track is laid out in tracking which marketing produces signed contracts.

How long before I know whether an agency is working?

Ads can start bringing in inquiries within days of launch; SEO typically takes 3 to 6 months to show meaningful organic growth. For a pool builder there’s a third clock: the time between an inquiry and a signed contract. Early on, judge an agency by whether consultations are coming in from the right towns and the right kind of buyer, then judge it by contracts once enough time has passed for those consultations to close.

In our judgement, give a new agency at least a full season’s worth of data before deciding, unless the basics are clearly wrong in the first month, such as ads in the wrong towns or calls nobody tracks. The longer SEO view is in how long pool builder SEO takes.

Not sure which of these is costing you jobs?

A free visibility audit checks the Google profile, reviews, site and tracking, and shows what to fix first.

Get my free visibility auditBook a growth call

What's different about this decision for pool builders

Big tickets change the math. One extra signed pool can cover a lot of marketing cost, in either direction. A mistake that costs a few contracts a season is expensive, and so is an agency that brings in leads that never sign.

The sale is long, so reporting matters more. A plumber can judge a channel by this week’s calls. A pool builder needs someone tracking leads for months, through consultations and proposals, before the numbers mean anything.

The busy season eats your marketing time. The months when you’re most likely to fall behind on reviews, photos and ad checks are the months you’re building the most pools. That’s when do-it-yourself marketing usually stalls.

Your photos are the product. Whoever does the marketing, the builder has to supply the project photos and customer stories. No agency can invent them.

A worked example: what an agency has to produce to pay for itself

These numbers are made up to show the math, not a benchmark. Say your gross profit on an average pool, after materials, labor and subcontractors, is $15,000. Our Essentials package is $3,500 a month, which is $42,000 over a year, before ad spend. Divided by $15,000, that’s 2.8, so the agency needs to help you sign about 3 more pools a year than you would have on your own just to cover its fee. Ad spend comes on top, so add it to the $42,000 before you divide.

The do-it-yourself side has a cost too. If marketing takes you 6 hours a week, that’s 312 hours a year you’re not spending on consultations, proposals or job sites. Put your own value on those hours and compare. If the agency’s number is easy to beat with extra contracts and you’d rather spend the 312 hours selling, hire help; if not, keep doing it yourself and revisit the decision next season.

Frequently asked questions

Should I hire a marketing agency that only works with pool builders?

Trade experience helps, and Google suggests asking about experience in your industry and city.
