For example, if a service call leaves $240 of gross profit, you’ll spend up to a third of it ($80) to win one, and half of those leads become paid jobs, you can afford about $40 a lead. Work out separate ceilings for emergency service calls, big-ticket work like water heaters and repipes, and shared leads from lead platforms, because their job values and close rates are far apart.

A lead price only means something next to what the lead turns into, which is why we judge marketing by cost per booked job, not by lead count alone. Our plumbing marketing packages include Google Ads management, with Local Services Ads management on Growth and above, plus call tracking and a monthly report with a cost-per-lead breakdown. The rest of the plumbing marketing questions library goes question by question.

What's the formula for the most I can pay for a plumbing lead?

Three numbers, multiplied together:

Most you can pay per lead = gross profit per job × share of that profit you’ll spend to win the job × share of leads that become paid jobs

Two versions of the answer are worth knowing:

Break-even: spend all of the first job’s gross profit. Gross profit per job × the share of leads that pay. Above this, every lead loses money on the first job.

Your ceiling: spend only part of it, so the job still pays for overhead and leaves a profit. This is the number to bid and buy against.

The formula is ours, not a platform’s, and none of the inputs should come from an industry average. They come from your own invoices and your own field software, by lead source and job type. The sections below go through each one.

Step 1: What is a job from this lead worth?

Start with the first job, because every system can show it. Jobber’s Lead Source Report, for example, shows the value of the first invoice linked to each lead, by source, on the reasoning that it’s the first payment from a lead source that counts.

Then turn revenue into gross profit: the invoice minus parts, materials and the plumber’s labor on that job. In our judgement this is the step owners skip most, and it’s the one that matters most. A $400 service call with a plumber’s afternoon and parts in it doesn’t leave $400 to spend on marketing.

Should you count repeat work? Only if your books show it. If you know new customers from a source come back and spend more, you can raise the ceiling a little for that source. If you don’t know, price the lead on the first job and treat repeat work as upside.

Step 2: How many of these leads become paid jobs?

Not “how many book”. How many book, actually happen, and get paid. That’s usually three rates multiplied:

Booking rate: the share of real leads that land on the schedule. ServiceTitan’s marketing reports calculate call booking rate as booked jobs from lead calls divided by lead calls (Use Marketing Pro Ads Analytics).

Run rate: the share of booked jobs that aren’t cancelled or left unfulfilled, in ServiceTitan’s definition.

Close rate: for estimates, the share that sell. A water heater or repipe estimate isn’t a paid job until the homeowner says yes.

Your field software can give you these by lead source. Housecall Pro’s lead reports, for example, available to its Pipeline users, show a conversion rate by lead source: leads moved to won, out of all leads won, lost and still open (Conversion Rate Reporting). Use at least a few months of data for each source, so one odd week doesn’t set your ceiling.

Step 3: How much of a job's profit should go to winning it?

That’s a business decision, not a marketing one, and there’s no right share. In our judgement, a few things push it up or down:

Up: you have open slots on the schedule, the source brings customers who come back, or the lead is for work that leads to bigger work.

Down: the schedule is already full, overhead is high, or the source brings one-time price shoppers.

Whatever share you pick, write it down and use the same share across sources for a few months. Changing it every time a report looks bad makes it impossible to tell whether the leads got better or the math got looser. Working out your customer acquisition cost is how you check afterward whether a source stayed under its ceiling.

Why do emergency calls and water heater leads need different ceilings?

Because the job values and the close rates are far apart, and one blended ceiling gets both wrong.

Emergency and service-call leads (a leak, a clog, no hot water) tend to book fast when someone answers, but the first ticket is often modest. High share that pay, lower value per job.

Big-ticket leads (water heater replacements, repipes, sewer lines) turn into estimates that may or may not sell, but one sale is worth many service calls. Lower share that pay, much higher value per job.

Run the formula separately for each, and set your ad campaigns up so you can see their leads separately. A single cost per lead across all plumbing searches will look too expensive for drain calls and too cheap for repipes at the same time. Getting more water heater and repipe jobs covers going after the big-ticket side.

Is $25 a lead good for a plumbing company?

It depends entirely on what the lead turns into, so run it through the formula instead of comparing it with someone else’s number.

If $25 buys an exclusive service-call lead and half of those become paid jobs with a decent ticket, it’s likely well under your ceiling (see the worked example below).

If $25 buys a shared lead that several plumbers are calling at the same moment, and only one in eight becomes a paid job for you, the same service work supports a much lower ceiling, and $25 can lose money.

The same goes for any lead price someone quotes you as “good” or “bad”. A price per lead without a booking rate and a job value next to it can’t tell you anything.

How does this work with Local Services Ads?

Local Services Ads let you set the number directly. Google’s About ad rankings page says your bid is the maximum you’re willing to pay for a lead, though you may end up paying less, and Google recommends the “Maximize Leads” bid mode, which lets Google set your bid to get the most leads for your budget.

Google’s How leads work page adds that lead prices can vary by location, job type, lead type and bidding mode, and that message leads are typically priced lower than phone leads, though not always. Charged leads can be credited later if they’re found to be low quality.

In our judgement, the ceiling from your formula is the number to watch: whether you set a max bid or let Google bid, check your average cost per charged lead, after credits, against your ceiling every month, by job type where you can. Whether LSAs are worth it for plumbers covers the rest of the decision.

How does this work with Google Ads?

On Google Ads you pay per click, not per lead, so your cost per lead is what you spend divided by the calls and forms the ads bring in. If the account bids on Target CPA, you set a desired average cost per conversion and Google Ads sets bids to get as many conversions as possible at that average (About Target CPA bidding).

Two things from Google’s page matter for plumbers:

Too low a target costs you leads. Google says a target that’s too low may cause you to forgo clicks that could have converted, so you get fewer conversions.

A conversion is whatever you count. Bidding only optimizes for the conversion actions included in the Conversions column. If that includes short calls or wrong-number calls, the target is a target for those.

So the target is a tool, and your formula ceiling is the limit you check it against, using leads that were real, not just counted. If clicks aren’t turning into calls at all, clicks without calls covers the causes.

Are shared leads from lead platforms worth what they cost?

Only if you price them as shared. Angi Leads’ FAQ says it uses the customer’s service request to connect customers with multiple service professionals, and that different sized jobs carry different lead fees (Angi Leads FAQs). Its lead credit guidelines list situations that are accounted for in its lead pricing and aren’t eligible for credits, including a consumer who already found someone, a consumer who is just shopping, and a lead you didn’t win.

In practice, under those guidelines a lead you don’t win is still paid for, and other plumbers may be contacting the same homeowner. In our judgement, that means a lower share of these leads become paid jobs, so the same job value supports a lower ceiling. Track shared leads as their own lead source, with their own booking and close rates, and run them through the formula like anything else.

What if the leads I can buy cost more than I can afford?

Don’t just raise the ceiling. Look at the inputs first, because each one moves it:

Book more of the leads you get. Every lead that doesn’t book raises the cost of the ones that do. Answering live, calling back fast and covering after hours usually cost less than more leads.

Raise what each job is worth. Better pricing, or steering the marketing toward the services with the best profit.

Cut the leads that don’t pay. Out-of-area searches, wrong services and price-shopper terms.

Build the channels you don’t pay per lead for: reviews, your Google profile and your website.

How much to spend on marketing each month covers turning the ceiling into a monthly budget.

Talk it through with someone who runs this every day

A 15-minute growth call: your market, your numbers, and what a realistic budget looks like. The gap between a clog and a sewer line replacement is why a single plumbing cost-per-lead figure, from anyone, tells you very little.

Emergency leads are won by whoever answers. A homeowner with water on the floor calls until someone picks up. In our judgement, that makes your answer rate part of what a plumbing lead is worth: the same lead is worth more to a shop that answers every time.

Commercial and property-management leads behave differently. One account can send repeat work for years, so the first invoice undersells it badly. If you chase that work, track it as its own source and judge it over a longer period.

A worked example: three ceilings for one plumbing shop

These numbers are made up to show the math, not a benchmark for your market.

Exclusive service-call leads: the average first job brings in $400 and leaves $240 of gross profit. The owner is willing to spend a third of gross profit to win a job, which is $80. Half of these leads become paid jobs. Ceiling: $80 × one half = $40 a lead. Break-even: $240 × one half = $120.

Water heater replacement leads: a sold replacement leaves $1,500 of gross profit, so a third is $500. One lead in four becomes a sold job. Ceiling: $500 ÷ 4 = $125 a lead. Break-even: $375.

Shared service-call leads: same $240 job and the same $80, but only one lead in eight becomes a paid job for this shop. Ceiling: $80 ÷ 8 = $10 a lead.

So a $25 lead is comfortably affordable as an exclusive service-call lead, and loses money as a shared one, for exactly the same work. And a $100 lead that looks expensive next to a service call is under the ceiling for water heater replacements.

Frequently asked questions

Should I use revenue or profit to work out what I can pay per lead?

Gross profit. Revenue includes the parts and labor on the job, which aren’t available to spend on marketing. Using revenue sets a ceiling that loses money.

Can I pay more than one job's profit for a lead?

Only if your own records show those customers come back and spend more. Without that, a lead that costs more than the first job’s gross profit loses money.

Where do I find my booking and close rates by lead source?

In your field software. Housecall Pro, Jobber and ServiceTitan all report leads and jobs by lead source, as long as the office fills in the source on every call.

Should my lead price ceiling change with the season?

It can. When the schedule is full, a lead is worth less to you because you can’t run the job soon; when it’s slow, you may accept a higher cost to keep crews busy.

Is a cheaper lead always better?

No. A cheap lead that rarely books can cost more per paid job than an expensive one that usually does. Judge leads by cost per paid job, not price per lead.

What should I ask an agency that reports a low cost per lead?

Ask how many of those leads booked, how many jobs ran, and what they brought in. A cost per lead without those numbers can’t tell you whether you’re making money.

Key takeaways

Most you can pay per lead = gross profit per job × share you’ll spend to win it × share of leads that become paid jobs.

Use gross profit, not revenue, and your own rates by lead source, not industry averages.

Emergency service calls, big-ticket estimates and shared leads each need their own ceiling.

On Local Services Ads your bid is the most you’ll pay for a lead; on Google Ads, Target CPA sets an average, and too low a target can cost leads.

Shared leads are paid for whether or not you win the job, so they support a lower ceiling.

If leads cost more than your ceiling, fix booking, job value and lead quality before raising it.

Ready to compare options?

Book a short growth call and we'll walk through the math for your service area, including when we're not the right fit.

Book a growth callStart with the free audit

More in this section

How do I get more plumbing leads?

How do I work out my plumbing customer acquisition cost?

How much should a plumbing company spend on marketing each month?

Should I hire a plumbing marketing agency or do it myself?

How do I get more water heater and repipe jobs?

Sources

About ad rankings —
